I would argue that variant didn't fail at all. I had a blast running it. The rewards was where the content fell short and why it doesn't have staying power. But the dungeon itself was very well received by most.
If people are unwilling to engage with the content, then it has failed. The rewards (or rather lack thereof) were part of that content and served as the primary reason it had no staying power.
