One thing that has me concerned; Thancred.
I have a bad feeling he's turned traitor

What makes you believe that to be the case, out of curiosity? They already had him 'betray' the Scions once already though that was due to being under the direct influence of an Ascian. I'd be very pleased if they were bold enough to have a major Scion become an outright traitor, especially if it was due to concerns over atrocities committed and/or supported by the Eorzean Alliance in the name of 'freedom'. Chances are, though, if an ally 'betrayed' us it'd just play out like the situation with Urianger. Which wasn't bad, per se, but it would be very tiresome if we got another 'oh, they're actually a double agent, lol' scenario.
In regards to Zenos, it seems he goes up against Lyse, Y'shtola and Yugiri directly. Here's hoping at least one of them dies at his hands because we really need to see the major antagonist of the expansion shown to be a considerable threat. He'll likely meet his end at the hands of the Warrior of Light but it's going to be very dull if he is beaten back by individual Scions, too. There's a power creep in terms of their effectiveness which risks rendering major antagonists an empty threat.

Given that Y'shtola is protecting Lyse and i see no images (to my knowledge) of Y'shtola being in Othard she could die there and then i mean Y'shtola has a big f you shield she has used to stop dang near any sort of attack abiet sometimes showing its a challenge to do so but still does any way. Personally i'd rather she not go but her death would probably be the biggest blow to the WoL, the scions and Matoya (pls bring her back at least in a side story) at this current point.
think i called it too :P]

Honestly I don't even think they have to die, just get swatted down like an annoyance. What we saw in the trailer that seemed to be kind of the case. I don't see them killing Lyse any time soon. Yugiri maybe and Y'shtola possibly. I think they have a different plan for Y'shtola rather than just having her die tragically in a fight. In regards to Zenos, it seems he goes up against Lyse, Y'shtola and Yugiri directly. Think of Darth Vader. He didn't really have to kill any main characters for people to find him threatening. He was just this unstoppable juggernaut that no one could really stand up to. Zenos could be like that. There is still a comment from the first fanfest where they talked about learning more about him, his motivations and learning how to defeat him that has me suspect that we aren't just going to be able to walk up and beat him conventionally.

I hope otherwise to be honest. The Worf Effort is a very overplayed trope. I also suspect Zenos will stick around even after we're done with Stormblood. There's no reason he couldn't pull a strategical withdrawal. He's been compared to Kefka a few times I believe, so really, the threat he'll pose will probably be as a double-bladed sword; he won't care about Garleans or Eorzeans, he'll gladly see them all die just because it amuses him.
As for sympathetic Garleans, I wouldn't be surprised if we eventually (probably not in 4.0) come to a conquered territory that's actually thriving because it has a benevolent Ruler/Governor/Viceroy/Whatever. Someone who maintains trade with neutral ports like Kugane, who institutes public programs for education, health care, housing and food, etc... Probably someone with no stomach for violence or brutality. Some noble's young son or something. Wouldn't be surprised if they'd even cooperate with the Scions/Eorzeans/Resistance due to extreme distaste for how Zenos/Yotsuyu govern their territories.
Also wouldn't be surprised if they were brutally killed in front of us just to push Zenos/Yotsuyu as villains.
