Yes, technically the portrait system is functional, but it's janky as all get out. I imagine you can even see where there is room for improvement, but thine fingers would never let you blaspheme in that way. Besides, prodding the playerbase if more fun anyway.
It's actually not fun. It's sad to see people not listen or follow simple instructions. I've laid it out repeatedly and SE gave clear instructions. Folks just wanna be mad for the sake of it.
I'm honestly content with it and I'm helping my friends get theirs sorted out.
In-duty portraits works fine, BUT...
I really, REALLY don't like having to update each portrait when I just change the headgear visibility, it just sucks. I don't want to open 2 windows and click 3 buttons each time I change a tiny part of my gearset/glamour. It's an extremely tedious process. I don't expect a player that is currently going through the MSQ to do this every time that they loot new gear (which is very often). You know that something is wrong when you see 99% of the people you play duties (or even CC) with have default portraits.
There is no instructions to start with. It's not displayed anywhere that you need to re-save your portraits each time you change something on your gearsets, other than an error message saying that your current gearset and portrait do not match when you start a duty.
If they don't want to auto-save portraits when the gearset changes, they could at least fall back to the adventurer plate's portrait.
I really like in-duty portraits, but because of how the actual portraits system works, it's useless. I was really hoping they would fix the underlying system before trying to display it in more places.

It could probably use a help entry in-game, but for me, I've yet to encounter a problem since properly saving my gearset in the first place. In the 6.2 notes, I've pointed out the warnings they offer about previously saves portraits.In-duty portraits works fine, BUT...

If by the "update gearset" button you're talking about the spinning arrows button on the character window, yes, I use this very, very often. I play many different classes, and change my gearsets often. Any time I click this button, it will simply unsync the linked portrait, and won't work anymore until I go to "Character > Portraits > (my gearset) > Edit > Save". This is horrid UX in my opinion, so if you have another solution, I'm all ears.
