Lalafell clans seem to be a bit nebulous, and despite Papalymo being visually Plainsfolk it seems he may actually be Dunesfolk.

Most obviously, his name is in that clan's format, but stronger confirmation comes from the lorebook. His clan isn't outright stated in his profile, but it notes that "he enjoys the traditional cuisine of his desert people, particularly dark pretzels". Look up the in-game description for pretzels and it is a traditional Dunesfolk food.

Jokes aside, I think the easiest solution is FF6's 'Choose a scenario... kupo!' Split everyone off, everyone makes new friends, and when they all converge at Narshe you suddenly find that the cast has tripled in size.

Krile joining us in the main party in no way necessitates another character dying. Alphinaud didn't die when Alisaie took his spot in Stormblood.

Alisaie joined the main cast in Heavensward. Whereupon we lost Minfilia.

Once the cast had bloated back up at the end of Heavensward, we promptly lost Papalymo.

At the start of Stormblood, Y'shtola was OOC by Zenos to make room for Lyse. Alphinaud and Alisaie traded screen time at various points in the story. By the end of Stormblood, Alisaie was also OOC by Fordola whereupon Alphinaud stepped back into being sidekick hitched to the WoL until the end of 4.0.

Shadowbringers reunited us with the Scion main crew in The First and added Ryne to this band along with the Exarch. This was possible because every other character in the game was sidelined by both the events of the interdimensional travel as well as prior story arrangements (Lyse opting into a leadership role in Ala Mhigo).

Notice in Endwalkers we get Estinien now that we're back on The Source. Who's missing? Ryne.

It may not be death or permanent, but there are always and have always been major trade offs every single expansion with regards to the mainline cast.

I mean it makes sense with the scions returning to the shadows, we need a new source of information to lead us on more adventures. With Krile and Graha rebuilding the students of baldesion it’s logical that Krile will be the one that is guiding us to our next major destination.

Imagine her looking into areas on the source Emet-Selch listed off in Ultima Thule… leading us to Meracydia or the New World or Blindfrost, etc etc using her network through the Students to arrange our travels, so we have some level of support. It allows us a small break from the Scions so they can introduce new characters if they choose to while still grounding us to our roots. Krile and Graha taking lead or even Krile saying “screw it I’m tired of always being left behind. I’m going with you and Graha remaining behind would be cool.

Not to mention the Scion's focus is in Eorzea region and the fallout of the Final Days may delay their return to Main Story role in Season 2 if the Season 2 storyline is focused on the Unknown regions where the Scions have no connections to gain information about the status of those regions.

Beyond Thancred and Urianger who are exploring the world to study the aftermath of the final days and helping those recovering from it within regions in and near Eorzea, the other Scions have planned to stay mostly in current regions to progress their own personal goals now the Ascians and Zodiark threat is no more while remaining silent guardians working in the shadows.

They cannot protect Eorzea if they start moving out of Eorzea but most likely they will if WoL or someone else manage to report a major threat in Season 2 regions and ask for their aid.

Frankly, the Cirina x Sadu implications in Endwalker and the sapphic headcanons the fandom has interpreted into them reads more like a "Take That!" that lacks substance at times. Not that either of them owes him anything of course, but the man could use some love. I humbly volunteer myself as tribute. ;3

Besides, they refused to commit to anything of worth with Gaia x Ryne why would they bite the bullet now? Japan's culture is holding them back, since most non-heteronormative relationships in this game have been rather queerbaity.

Magnai's not interested in Sadu, we know that very well; he is not a man that hides his emotions, if he was interested in Sadu he would've already tried.

He's also... honestly, an exhibit of a lot of subtly toxic masculine identity and character traits you see a lot in the modern day from the 'Forever Alone' type of crowd; his perspective on relationships is nowhere near as mature or reasoned as he thinks it is, but rather than examine that and learn from his failures he's just gotten defensive, bitter and angry to everyone.

And honestly, that's a really interesting angle, and describing that just now bumped him up significantly on my 'Stormblood Character Rankings' list (granted, still below all the other noteworthy xaela of the Steppe). It's genuinely very clever to take a 'tribal warchief' kind of character and give him the personality of someone who'd unironcially call themselves an incel.
