IIRC it did require constant manual updates, but... well, I've already forgotten exactly how it behaved, but either it told you immediately or it just quietly failed and you'd realise it by seeing your portrait had reset once you were in the duty.
The current error message is useless, because by the time it tells you, you can't do anything about it. I would rather it just say nothing.

The beta system was not tied to gearset. It compared the portrait's gear directly to your equipped gear, so it'd tell you immediately if a portrait wasn't usable as Instant Portrait; you didn't have to go through the trouble of opening the character menu, gearset menu, and portrait menu at the same time, and make sure they all connected together properly.
There even was a nice button labelled "Reflect Current gear", though I don't remember whether it was available at all time, or if it was greyed out when no mismatch was detected.
Not directly, but half the function of it was linking the portrait to a gearset for display, and it would still disconnect every time you updated the gearset.
I wrote about it in a feedback post at the time, so it's not just me going from memory here.
It was still better than the current system, but it had its own version of the same "must stay aligned with current gear" attitude.
From memory I think it also ditched your set portrait and reverted to the default if you changed equipment after equipping a gearset-with-plate. I have a memory of losing set portraits because I'd changed the equipped earrings or something.
