Yet, if you go the the aesthetician you can utilize any of those changes including your hairstyle, and ALL of your portraits will update themselves without breaking.

It's a clunky, annoying system. I tried to make it work when it was new but I just got frustrated and turned it off. People can enjoy my character's Chocobo rider's license picture if they want. All the system is done for me was demonstrably reduce the amount of commendations I get because a lot of people seem to give them to the best portrait.
FFXIV players complaining about portrait restrictions that only exist because FFXIV players couldn't resist making lewd portraits.

The system can break quite easily from just minor changes. Once you get used to its silly nuances, it becomes easier to fiddle with but these nuances don't need to exist in the first place.I've never understood why other people seem to struggle with such a basic system. The only way I end up with a broken portrait is if I, for example, get new gear for BRD and then later on quickly update my gear for DNC and then queue for something without checking it. The system isn't broken, you're just lazy with no problem solving skills.
I'd also like to add that a particular nuance the system has is its inability to handle multi-sectional glamour. That causes it to break instantly and the only fix is beyond silly.
For example: If I glamour a piece of gear over, say, BRD that covers the body, hands, legs and feet but I don't have a glamour piece consuming all those slots on, say, MCH, if I ever switch to MCH my BRD glamour will never work again until I remove the glamours physically from the hands, legs and feet. Period. It just will always and forever break the portrait.
And I cannot say in good faith that the system with it as it is like that is a basic system with no struggles. My only options here when dealing with this is to just not use that kind of glamour, not use any other jobs in the same role (So, in this scenario, play only BRD but not MCH or DNC), only use these kinds of glamour in all jobs of the role or invest in always having glamour dispellers on hand and manually remove glamours on the hands, legs and feet every single time I want to queue with that job.
What you're saying isn't wrong but TheMightyMollusk isn't wrong either. Merely changing gearsets in the wrong place will break the portrait because of how the system is currently setup. Until they allow glamour plates to function everywhere not just where aetherites exist it'll always be possible to break a portrait just because you changed gearsets.
That was a tiny subset of the entire playerbase. In addition, it was nothing to do with the fact that player portraits has far less functionality than it should.
It should be a given that the portrait will automatically update to whatever glam you are wearing, at any time. We shouldn't have to babysit this feature and review every job we have whenever we get a new piece of gear, change a hairstyle, design a new outfit to wear, etc...
Just look at what the character looks like and display it. This isn't a hard task.

Though, throw a dancer set into the mix, and you'd have to switch to MCH before BRD every time to realign it.

It can't. Any change in glamour could alter a not lewd portrait to a lewd one and thus all changes must be reverified against the restrictions and resaved.
I find constantly resaving portraits for every little change annoying as well but I understand why it is the way it is. If you're going to get mad at someone get mad at the horny goobers that forced this system on the rest of us.
I can make a full glamour plate sporting only the emperor's gear, and it would be perfectly fine. I would argue that forcing your face to be in-view is the change that really impacted anything. I think far more people would be content with the system if they simply left it at that and have it ignore any gear discrepancies between your portrait and what you have equipped.

A lot of my frustrations with the portrait system would be solved if, when a portrait "breaks", the game would just fall back to the picture used for my adventurer plate instead of the default mugshot.
The picture I use for my adventurer plate passed all the checks so it should be a valid fallback.
The one thing that really irks me though is that I can't just have the "wrong" weapon on a shared plate any more.
For example sharing a tank glamour plate when one of the tank Jobs is still leveling.
In the past I could just glamour the other tanks' weapons once, then leave the leveling tank's weapon on the plate.
Now, every time I then switch to one of the other tanks the glamour is going to be fine because it just ignores the wrong weapon on the plate but the portrait will throw a fit about the gear not matching. Or at least it did when I was testing things out after the Beta of the system.
Having to go and add a weapon, save the plate, apply the plate, remove the weapon and finally save the plate again every time the only tank I'm still leveling at the time upgrades their weapon is annoying.
And they don't give us enough plates for every Job so I could just not share plates to circumvent the issue.
