Sometimes I wonder if they do a Bethesda approach of "Put it in now and fix it later".
Or let the community fix it...but we can't talk about that.

When you deal with human beings, never count on logic or consistency.
Fluid like water. Smooth like silk. Pepperoni like pizza.

Oh man, I hear you. I dread it every time I need to go a gear upgrade to the newest and greatest I-level knowing that it will make my portraits FUBAR. And I have a LOT of different portrait looks , especially for my WHM main.
Luckily I have gotten pretty good at fixing them relatively quickly now.
If you go to look at the affected portrait, it is STILL there, the game just defaults to the common one when actually using it in an instance.
To fix it; go to edit, character, and change some minor character thing such as facial look to something else then back to what you had it before, then save. Don't change pose or you gotta position it all over again.
It should be back to your normal look after you have done all that, if not, try it again, sometimes it takes a couple of attempts.
Potrait is like a Ikea table. Easy to understand but god damn annoying to put it up.
Complicated? My goodness...Have other folks complained about how complex portraits are now?
I'd like to pick a background, frame, look etc. Once and have each class / outfit that I wear be fitted to that style. Automagically. Every time I swap jobs or go to a dungeon I get a complaint about how my portrait is wrong. Well how about I do the style once?
Do we have that option? I have not found it.
Isn't this a case of a minor feature growing to overwhelm? I would like a nice portrait, once, and then move on with my life here in the game.
???

Isn't the process of 'fixing' it just opening the menu and saving immediately after...?
It's broken alright but it's not like fixing it takes more than 3 seconds.
You have to do weird stuff to make it work properly sometimes, last time i changed my weapon glam i had to dissociate my glam plate from my job and associate it one more time before updating the portrait since only updating gave me the default plate for some reason.
So to prevent this kind of inconvenience they really should just make plate unaffected by any gear change unless you chose to edit them yourself, i really struggle to understand why they chose not to do that.

That sounds like a bug. I've never had to do anything but go to Edit and then Save and had no further issues. If it happens again you might want to report that. You have to do weird stuff to make it work properly sometimes, last time i changed my weapon glam i had to dissociate my glam plate from my job and associate it one more time before updating the portrait since only updating gave me the default plate for some reason.

Somehow sometimes, the save button doesn’t appear after I click edit although it tells me the portrait needs updating and I need to make other changes for the button to appear. Really they should either make it display the current gear automatically or display the gear you had when the portrait was made. Requiring constant updates for the tiniest changes is annoying. If you have only one job it’s probably not that bad but if you have them all + extra sets it’s really annoying.
