When Lyse needed to leave the order, she left - she didn't waffle; she didn't become a third wheel. She decided that there was a more important calling, and she quit. And I have to admire that, because most of the rest of the gang just seems to be an eternal clinger to the WoL's coattails, with zero independent interests or attachments of their own.
I think the problem most people find with Lyse (myself included), is that they could have cut out the part where she reveals she's Lyse entirely and just kept her as Yda and nothing would change. The reveal that she was masquerading around as her deceased older sister was completely irrelevant to anything at all and they could have kept her same struggling with trying to find who she was without having the emotional support of Papalymo around to guide her to fulfilling her true calling. And they fumbled really badly with having Lyse enter a leadership role and some parts of her development was completely skipped over and rushed, and it didn't help whatsoever that Alisae also had too similar of personality traits to Lyse that it inevitably caused Lyse to be just pointless and overly childish. I would have liked her a lot more if they showed how much more she was struggling with her grief over losing Papalymo, and how she could move forward without him around with her and learn to stand on her own two feet, to show how competent and intelligent she really was and not having her lose her temper; they even could have shown the struggle of her trying to learn how to not act rashly on emotion throughout the journey.

All these different things could have made Lyse a great character. She had potential, and she had flaws. The problem was they didn't explore these flaws enough, which made her feel more and more like a child that the WoL needs to keep on a leash so she doesn't run off and do something stupid. She was annoying and showed very little of the important development she needed. It is a fault of Stormblood's awful pacing too that butchered her much needed character development, but Lyse is arguably a wasted character that had potential but they failed with executing it.

...So now it's Lyse. Because remember she existed made me remember all the nothing she did in 4.0 and how much her face showing up ever completely soured any scene easily.

All of this is how i feel, but for Alisaie. I feel like she’s always having to be kept on a leash because she’s bound to do something idiotic that puts everyone’s lives in jeopardy, but then people write it off as it’s okay because “she’s such a fierce strong girl!” She’s had little to no development, with her only small piece of it being tied to an npc we knew for 5 minutes. It’s something she herself even comments on at the end of 5.3 which is kind of funny but also sad that the writers seem to acknowledge that. If she were an antagonist she would’ve been killed immediately as they clearly don’t know what to do with her but because she’s a scion she’s doomed to forever be here.

What are they gonna do, take sides in an internal Ul'dah affair and risk an international incident?

^This. Both couldn't step in because they were foreign heads of state that were guests in another nation that was now in political dissary, there was nothing they could do. Kan-E and Merlywb did not want to leave the WoL, but they had no choice whatsoever, lest they be drawn into the fiasco and thus lead to all out war between the citystates (Merlwyb actually apologizes to the WoL during HW for it and tells you how horrible she felt having to leave you there). They had to be pragmatic about it, but that does not mean they liked it.

Thordan and his merry band of elves. They're like background noise. I have to constantly remind myself they existed.

True. Tbh I didn't care much for Tesleen when she did show up in the story since I didn't get enough time to grow attached to the NPC. If Alisae and Tesleen had more time together and you could see their interactions with each other, then it would provide some sort of development for Alisae that she definitely needs. I don't mind her as much as Lyse though considering Alisae is supposed to be a teenager, so she doesn't have a complete grasp of her emotions while Lyse on the other hand is a full grown adult woman acting like she's in her early to mid teens which quite frankly irks me.

The only thing that doesn't make me outright hate Alisae was the post-story patches for Stormblood when the scions were dropping unconscious one by one. She had shown some vulnerability there, with her trying to rely on the WoL for comfort which admittedly made me pity her for awhile and made her slightly endearing to me in my opinion. She was acting how a teenager most likely her age would act and that gave me time to grow an attachment to her. Lyse during Stormblood was hindered by the awful pacing, while Alisae had the post Stormblood patches to shine when Lyse wasn't around most of the time. But, the writers did drop the ball with Alisae during Shadowbringers which made me slightly annoyed with her character as they just pushed her to the side and repeated the same writing mistakes they did with Lyse and wasted some potential with Alisae growing as a character.

Her interactions with Alphinaud did make me laugh a few times though during the cutscenes, which doesn't make her outright horrible since she has a supporting character in her twin; like how Lyse at one point had Papalymo. Characters who are aggressive and headstrong like that need another character to balance them out and be their voice of reason, or else they just end up like Lyse is at the moment.

Going to have to go with Zenos. Very under developed. You can sum up his motivation as being bored. Pretty lame imo. Cid is a little better with his fathers back story.

For me it's a tie between Lyse and Zenos.

Lyse's character was ruined the moment her identity was revealed. There wasn't any more of the fun personality she had as her alter-ego, and she barely had any screen time with even less on-screen character development.

Zenos is just a 1-dimensional character. Even Fandaniel is more believable of a character than him. Hopefully the two of them get dealt with very early on in Endwalker in a hilariously anticlimactic fashion.

Another here for Zenos. He is unconvincing like he was chucked in there as a filler. Also he doesn't seem to have any outline or bearing on the story apart from being a jerk.

Love Lyse. She so dizzy at times and brings a smile to my face.
