But the most likely outcome is that he's dead and
Zenos will take over.

He wouldnt be able to continue his campaign either way,the only reason Zenos went after him is cause of it.
And he is probably dead,theres no way hed survive that attack,aside from already being stabbed hed bleed out.
Tho a civil war wouldnt be surprising if ppl dont accept Zenos as their ruler,which he will most likely kill anyway for standing in his way D:

To either drag badly-injured Gaius out of there, or for both of them to drag not-quite-dead-yet Varis...?

Well, the writers do have a lazy "out" to bring Varis back. They established in Varis' own scenes that they can clone Emperors. On top of that, it appears that Imperial technology now includes immortality with the artificial echo.

That wouldn't really be Varis though. And from what we've seen of clones in the game so far, most are mindless puppets unless they've been imbued with a soul. Unless they've already cloned him and conveniently didn't mention it, they're going to need him to stay alive for now.

I think he's dead, but you never really know when you dealing with a Galvus.

Sure he was stabbed by Zenos katana, but people survived through worse and there were 2 people that intervened and I'm sure that healer that's usually with Gaius is nearby too.

Zenos doesn't care about Garlemald. All he cares about is his upcoming rematch with the WoL. So if Varis is dead, then Garlemald is left leaderless which would probably lead to a civil war again.

The real question is if Gaius is still alive TBH. He's killed quite a few people who tried to take the throne from Souls and has a vested interest (even more so then Varis) of wanting a well ruled Garlemald. He's also got a better idea of what threat the Ascians really represent and would probably be a lot more willing to work with the Eorzean Alliance to at least stop the Ascians.

Estinean being there is important because that means that Eorzea will probably eventually know whatever ends up happening in the throne room. He's also one of the few people who is in the WoL's power range...

Because bringing Zenos and Estinien together is how we revive Lahabrea!
