Unfortunately, I think the random split (with FC's getting to stick together in one server, while friends lists and linkshells go cross-realm) is the way to go. Swap one of the servers in a different datacentre with Balmung or Gilgamesh (to put Gilgamesh and Balmung on different datacentres), then ensure the split is only moving people within the same datacentre. That way, all your contacts from that realm you were on before remain. There'd still be a huge backlack (there would be however a forced server split is done), but I think this might be the safest way to do it as it would help people keep contacts much easier.
