You cannot kill him before he uses Hellfire, he'll use it @20% no matter if a minute has passed since nails or 10 seconds.

I'm not BG but I recorded a 5:05 Ifrit kill (timed by the instance timer at the last moment before it disappears at the end) we did with 3 LNC 3 MRD CON THM that shows the "early Hellfire" trigger also. I was going to hold off uploading it to see if we could do <5 first though.
