A small window that shows how much damage per second you and your party members are doing.
I mean if they are going to look at third-party tools for inspiration as to what to improve, lets get the most important one out the way.
Idk if it's related, but i would appreciate if I could have more choices for whose nameplates can the game show so I can hide most names but also keep active not only friends but also other members in the same FCs.
It's the little things like throwing a /greet to a fellow FC buddy that gets me going everyday.
FYI, this one you can do without mods.
I have a hotbar that I floated up into my primary field-of-view for a fight; I changed the layout on it to turn it into two rows, and then I just drop any abilities I want to track cooldowns for right there. The hotbar is set to be class/job-specific, so I can change it to track whatever I need for each class. No need to look down at hotbar; I can see whether or not an ability is off cooldown right there.
(Added bonus: for crafters, I drag recipes I commonly use for a given tier onto there, meaning I have a button that I can click that immediately opens my crafting window and selects Grade 6 Tincture of <whatever I clicked> or whatnot.)
1. HUD layout slots need to be expanded to at least 10 to 15 slots. Allow people to associate an HUD layout with a job (this is possible with job switching macros using /hudlayout but this should be easy for all players).
2. Party list with CLEARLY indicated buffs and debuffs.
You should be able to customize which buffs and debuffs you want to see. For example, I don't want junk like "Verfire Ready" or "Verstone Ready" on my party list when I'm on Gunbreaker. I don't need that. But I do want to see party mitigations like "Sacred Soil" or "Asylum" because I'm a support.
Buff timers need to be BIG and centered. The current vanilla implementation makes it so small that it's extremely hard to see.
As in point 1, this customization needs to be available for each HUD layout slot. DPS might want to see different buffs on their party list than healers or tanks.
3. Target castbar

Please for the love of god allow us to expand the target castbar vertically so it's easy to see its progress. Right now the extremely thin bar makes it hard to gauge the progress unless you enlarge it to 200% which makes it ugly as hell.
Put in the exact seconds (make this a toggleable feature for people who don't like it).
4. LARGE numbers tracking cooldowns.

I shouldn't have to squint my eyes to see how much time I have left before a cooldown is up again. Just make it bigger.
5. Much better support for enemy list

A lot of fights in this game are now better served with a more comprehensive enemy list UI.
Put in:
- HP%
- Castbar + Cast time
- Debuffs you've applied to the boss
- Buffs that the boss has
- A much clearer indicator of aggro

Put a HUGE green box around debuffs that you've applied to the target. The current implementation is a slight green number on a debuff that you have applied which is no good at all. Too hard to see!

Allow people to select buffs and debuffs they wish to track from party members and track it.

Basically allow people to customize as much as they wish.
I have sincere doubt that SE would make a first party HUD feature anywhere remotely close to the customizability of DelvUI. I know a lot of people don't like it but that's literally something that can easily be solved by making a skin of DelvUI that looks like vanilla UI. The real key feature SE needs to implement is the customizability of DelvUI that allows players to tweak everything down to the pixel of all the UI elements in the game.
Then start a first-party official HUD layout sharing service that allows people to share their UIs with each other so not everyone has to go through the steps. They can literally just download a HUD layout and use it for themselves.
This is the bar that third-party plugins are at so Square Enix needs to match this or surpass this if they ever want people to actually ditch third-party plugins.
Probably a smaller change compared to most, but a slidecast indicator in your cast bar would be nice for people learning the caster jobs, especially black mage since slidecasting is a big part of playing black mage optimally.
